Global employee engagement fell to 20% in 2025. The lowest it has been in years. At the same moment, organizations are pouring more money into AI than at any point in history. And yet only 12% of workers believe the technology has meaningfully changed how work gets done.

I spent thirty years inside organizations navigating change, coaching leaders, sitting in the structured reflections where the real picture finally comes out. In that time, I watched the same pattern repeat with remarkable consistency. A transformation arrives, well-funded and well-intentioned. The tools get deployed. The milestones get hit. The launch event happens. And somewhere in the execution, the people the transformation was built to serve become secondary to the methodology itself.

We are about to repeat that pattern at a scale none of us have seen. This book is my response to it.

The 3E Framework is built around three words. Simple words, intentionally. Because the best frameworks are the ones you can remember on a Tuesday afternoon when things are going sideways.

Miss even one of them, and the whole system starts to wobble. A team that is Effective and Efficient but not Engaged will lose its best people. A team that is Efficient and Engaged but not Effective will produce beautifully and deliver value to no one. The 3E Framework is not a diagnostic you run once. It is the ongoing work of leadership.

This book does not sugarcoat the problem. Gallup's data is not comfortable. McKinsey's findings on transformation failure are not comfortable. The pattern I have watched repeat across thirty years of coaching work is not comfortable. But clarity is more useful than comfort. Here is what each part covers.

This is not an AI book. It is a leadership book that takes AI seriously.

You do not need to be convinced that AI matters. You are past that. What you are looking for is a way to bring your people with you. To build an organization that is Effective, Efficient, and Engaged, all three at once, without sacrificing any one of them for the others.
